Lead Times Matter: The Connection Between Throughput, Efficiency and Customer Service
In heat treating, lead time is much more than a number you give a customer when they place an order. It is a reflection of how effectively your operation is running.
Lead times touch nearly every part of the business: scheduling, labor utilization, equipment capacity, work-in-process, throughput, cash flow, and ultimately, customer satisfaction. When lead times begin to stretch, it can be an early warning sign that something in the operational process needs attention.
A recent MTI Member survey asked companies in our weekly operational check in, how their lead times have changed over the past year?” The results showed:

- 57% said their lead times are about the same as in the past
- 27% said their lead times have increased
- 16% said their lead times have gotten shorter
While the majority are holding steady, more than one-quarter of respondents are experiencing longer lead times. Only 16% have been able to shorten them.
That creates an important question for every heat treater: What is your lead time telling you about your operation?
Lead Time and Throughput Go Hand in Hand
One of the biggest misconceptions about improving throughput is that you simply need to run equipment faster or add more capacity. Often, the bigger opportunity is improving the flow of work through the plant.
Every time a job sits waiting for the next operation, waits for inspection, waits for paperwork, waits for material handling, or gets delayed because of scheduling conflicts and lead time increases without creating any additional value.
Think about the difference between processing time and total lead time.
A part may only require several hours of actual processing, yet it can spend days moving through the entire operation. The gap between those two numbers represents an opportunity. Reducing waiting time can increase throughput without purchasing another furnace or adding another shift.
Why Lead Times Matter to Your Customer
Customers today are managing tighter inventories, changing production schedules, and increasing pressure from their own customers. Reliability can be just as important as price.
Customers want to know two things:
When will my order be completed…and can I trust that date?
A company consistently delivering within a predictable lead time becomes easier to do business with. That reliability can become a competitive advantage. Conversely, when quoted lead times continually change, customers may begin building additional time into their schedules, increasing inventories, or looking for alternative suppliers.
The goal isn't simply to promise the shortest lead time. It is to create the shortest reliable lead time your operation can consistently deliver.
Look for the Hidden Time in Your Process
If you want to improve lead times, begin by looking at the entire journey of an order, from the moment it enters your system until it leaves the shipping dock.
Several areas can provide opportunities for improvement:
Measure queue time. Determine how long jobs spend waiting versus actually being processed. You may discover that the largest opportunity isn't furnace cycle time…it is everything happening between cycles.
Identify bottlenecks. Every operation has constraints. Look for equipment, inspections, approvals, or processes where work consistently backs up. Improving the constraint can improve the flow of the entire operation.
Improve scheduling. Better visibility into furnace availability, job requirements, due dates, and staffing can reduce unnecessary gaps and last-minute schedule changes.
Reduce work-in-process. More WIP does not automatically mean greater productivity. Excessive WIP can create congestion, complicate scheduling, and make priorities harder to manage.
Track first-pass quality. Rework can be one of the biggest enemies of lead time. Improving process consistency and getting jobs right the first time frees capacity and keeps work moving.
Standardize changeovers and material movement. Minutes lost repeatedly throughout the day become hours and days over time. Look for opportunities to streamline loading, unloading, setup, and movement between processes.
Use technology to improve visibility. ERP systems, real-time production dashboards, equipment monitoring, automation, and AI-supported scheduling can help teams identify delays before they become major problems.
Cross-train employees. A process should not come to a stop because only one person knows how to perform a critical task. Cross-training creates flexibility when demand changes or employees are unavailable.
Start Measuring Lead Time Differently
One of the most valuable metrics may be more than simply asking, "What is our average lead time?"
Break it down.
How much time is spent processing? How much is spent waiting? Where do jobs most often stop? What percentage ship when originally promised? Which processes generate the most rework? Which customers, part families or furnace types experience the longest delays?
When you begin measuring those pieces, lead time becomes more than a customer-service metric. It becomes an operational improvement tool.
Small Improvements Can Create Big Capacity
If your lead times have remained the same, what could help you shorten them? If they have increased, where is the additional time entering the process?
And if your lead times have gotten shorter, what changes have you made that can be repeated across other areas of the operation?
The answer to increasing capacity isn't always another furnace, another employee, or another shift. Sometimes the capacity already exists, it is simply being lost through waiting, bottlenecks, rework, and inefficient workflow.
Reducing lead time isn't about making people work faster. It is about making work flow better. When that happens, throughput improves, capacity increases, costs can come down, and customers receive their orders faster and more consistently.
In today's competitive environment, that combination can be one of the most powerful advantages a heat treater can create.
